The fault is with the comp. A 12 team comp should not have 8 playoff teams. 6 at most.

How about 6 teams.
1 v 6
2 v 5
3 v 4

Three winners plus highest ranked loser in the first round goes into semi final.

Or you could do top 6

Top 2 get a bye round 1.

Then semis - final

That sounds like the most sensible format. Also rewards the top two teams with a rest aswell.
